A ladder, not a menu. Most clients enter at I-01 and continue into I-02 or I-03 when the work earns it — or they don't, and we part cleanly. Below is everything: what you get, what you pay, how we deliver, and who each engagement is for.

I-01 Entry

Dago Index Assessment

A fixed-scope AI-readiness diagnostic, scored against the full Dago Index cohort.

  • Twelve-indicator Dago Index scoring applied to your company, with raw-data pulls, interviews with your CEO / CFO / CDO or equivalent, and desk research across reporting, recruitment, vendor footprint, and disclosure.
  • Sector cohort benchmarking: where you sit inside your own WIG segment or private peer set, quartile by quartile, indicator by indicator.
  • Gap analysis against the EU AI Act phased enforcement calendar and applicable UKNF guidance.
  • Prioritised 90-day roadmap with six to nine concrete moves, sequenced by cost, dependency, and impact on next quarter’s score.
Deliverables
  • Dago Index scorecard (PDF) — headline composite, twelve indicators, peer distribution
  • Written diagnostic memo (20–30 pages) — findings, interpretation, risks, roadmap
  • Board-ready deck (12–16 slides) that the CFO or CEO can present internally without redrafting
  • 60-minute readout with the board or management team, plus one follow-up call inside 30 days

I-02

Readiness Program

A 10-week senior-led program that takes a diagnostic and turns it into an operating model the board can defend.

  • Starts with the Dago Index Assessment (included, not billed twice).
  • Operating model redesign across four axes: governance and accountability, data and systems foundation, people and sourcing, and portfolio — which use-cases live, die, or scale.
  • Governance architecture mapped to the EU AI Act risk tiers your business actually touches, plus a draft AI policy your legal counsel can sign off on.
  • Capability build sequencing: what to hire, what to partner for, what to buy, what to decline — with budget envelopes, not wishes.
  • KPI design the CFO can audit: leading indicators (adoption, governance), lagging indicators (margin, throughput, risk-adjusted revenue).
Deliverables
  • Full program binder (60–80 pages) covering diagnostic, target operating model, governance charter, sourcing plan, KPI architecture, and 18-month roadmap
  • Board pack: a single deck the chair can take to the audit committee and the full board without re-work
  • Draft AI governance policy and a decision-rights matrix (RACI against EU AI Act risk tiers)
  • Three board or management-team sessions during the program, and a Q+30 / Q+90 / Q+180 re-measurement schedule

Board Advisory Retainer

Four board or audit-committee sessions per year with continuous Index re-scoring as the company evolves.

  • One 90-minute board or audit-committee session each quarter, structured around the latest Dago Index release and the company’s moving score.
  • Continuous Index re-scoring: your company tracked quarter-over-quarter against sector peers, with a one-page written update before each session.
  • Standing availability for the chair, audit committee chair, or CEO between sessions on AI-related board matters — ad hoc calls, draft memos, regulator correspondence.
  • Annual governance review: policy still current, risk tiers still accurate, disclosures still defensible.
Deliverables
  • Four quarterly board / audit-committee sessions (in person or remote)
  • Four written quarterly updates (1–2 pages), tied to the latest Index release
  • One annual governance review memo (8–12 pages)
  • Named partner on call for ad-hoc escalations through the retainer term
Built for

Boards and audit committees of Polish listed companies, or chairs of PE-backed mid-market businesses, who need a standing advisory counterpart on AI governance. Typically engaged after a Readiness Program, but available independently.

Not this engagement if

Not appropriate if you want a non-executive director. A retainer is advisory. We give counsel; we do not vote.

§ Process

Three steps. No RFP theatre.

Conversation

A 30-minute call — usually with the CEO, CFO, or chair. You describe the situation. We describe what we would actually do. If one of the three engagements above fits, we say so. If none fits, we say so and refer you on.

Scoping

We send a one-page scoping memo: confirmed objectives, confirmed scope, fixed fee inside the range, timeline, named partner. No RFP theatre. No boilerplate MSA wrapped around something that should be a handshake.

Delivery

We kick off within two weeks. All work product is partner-drafted. Every deliverable listed above is listed for a reason — we ship it or we don’t bill it. Every engagement closes with a written readout and a 30-day follow-up call.

What we don't do.

A short list because it matters. A focused firm is a useful firm. If your need is on this list, we will refer you to someone who does it well.

  • 01 Startups and pre-revenue teams Your readiness question is fundamentally different. Come back when you’re past €30M ARR.
  • 02 Large enterprises above €2B revenue A Big-4 or tier-one strategy house will out-bench us at your scale. We are not apologetic about being boutique.
  • 03 Pure implementation or ML engineering work We don’t ship models. We refer to trusted partners when that’s the right answer.
  • 04 "AI strategy" decks for marketing If the ask is persuasion collateral rather than a defensible position, we are the wrong firm.
  • 05 Hour-based retainers We sell fixed-scope deliverables and named partner time, not timesheets.
